How We Work

Four phases.
One coherent strategy.

Every Kingston 3 engagement follows a disciplined, four-phase process designed to move you from initial conversation to measurable impact — without shortcuts, without noise.

The Kingston 3 Philosophy

Precision over volume.
Always.

After 17 years in journalism, Fabian Lyon learned one thing above all others: the stories that matter are built on a foundation of deep research, clear thinking, and deliberate strategy. There is no shortcut. There is no "spray and pray."

The Kingston 3 process reflects that discipline. Every engagement starts with listening before anything else — understanding your goals, your existing narrative, your audiences, and your competitive landscape. Only then do we build.

The result is strategy that holds — not a collection of tactics that look busy but produce nothing lasting.

The Process

How every engagement unfolds

01 Discovery

Deep Listening & Landscape Mapping

Before we say a single word about your strategy, we listen. Deeply and without agenda.

The Discovery phase begins with an intensive onboarding conversation — not a brief intake form, but a real dialogue. We want to understand your goals, your current narrative position, how you are perceived publicly versus how you want to be perceived, and what obstacles have stood between you and the influence you deserve.

We then conduct a comprehensive landscape audit: existing media coverage, competitive positioning, current messaging, stakeholder ecosystem, and any prior communications work. This gives us the full picture before we begin building.

By the end of Discovery, we have a shared understanding of exactly where you are, where you want to go, and what it will take to get there — without illusions, without flattery.

02 Architecture

Narrative Architecture & Strategic Blueprint

Your narrative is not a slogan. It is a strategic architecture that every piece of public communication is built on.

In the Architecture phase, we build the foundational framework that will guide every element of your engagement. This begins with your core narrative — the through-line that makes you, your work, and your goals coherent to any audience in any medium.

We then develop the full strategic blueprint: target media ecosystems and journalists, messaging frameworks for different audiences, content and editorial strategy, a media placement roadmap, and the specific tactics that will be deployed in Phase 3. For literary clients, this phase includes book concept architecture and proposal development. For advocacy clients, it includes the coalition strategy and campaign messaging framework.

Nothing moves until this architecture is solid. This is where most engagements are actually won or lost.

03 Activation

Strategic Activation & Execution

Strategy without execution is just a document. This is where Kingston 3 goes to work.

The Activation phase is where the blueprint becomes reality. We begin deploying the media strategy — pitching journalists with precision-crafted, newsroom-ready angles; developing and placing op-eds and editorial content; executing on literary submission strategy; or launching advocacy campaign components depending on your engagement type.

Throughout Activation, Fabian is directly engaged — not delegating to junior associates. Every pitch, every relationship activation, every piece of written content that goes under your name is crafted with 17 years of editorial expertise behind it.

We provide regular progress updates and maintain full transparency about what is moving, what is in progress, and what adjustments are being made in real time based on market and editorial response.

Deliverables
Media pitches & relationship activation Op-ed & editorial content Press materials & pitch deck Interview preparation sessions Weekly progress reporting Real-time strategic adjustments
04 Amplification

Amplification, Measurement & Sustained Momentum

A single media placement is not a strategy. Compounding presence is.

In the Amplification phase, we take what is working and build velocity behind it. Every earned media placement becomes a credibility asset to be leveraged for the next. Every speaking appearance opens a new door. Every published piece strengthens your positioning as the authoritative voice in your space.

We measure what matters — not vanity metrics, but actual indicators of narrative influence: quality and tier of media placements, share of voice in your issue area, audience engagement with editorial content, and progress toward the specific goals defined in Discovery.

We also build the infrastructure for sustained influence after the engagement: an editorial pipeline, a media relationship network, a speaking strategy, and the documented messaging frameworks your team can carry forward.

Our Principles

What we believe about the work

Journalism-Grade Rigor

Every strategy, pitch, and piece of content is built to the standard of a seasoned editor — because that is the standard journalists hold it to. There is no "good enough" at Kingston 3.

Precision Over Volume

We do not send 200 emails and hope something lands. We identify the exact right targets, build the exact right case, and deploy at the exact right moment. Quality of reach matters more than quantity.

Relationships, Not Transactions

Fabian's network was built over 17 years of genuine relationship-building inside the media industry. Every contact is a real relationship — which is why they respond, and why they keep responding.

Long-Term Thinking

We optimize for sustained influence, not one-time hits. Every tactic is chosen with the question: does this compound over time, or does it just look good in the short term?

Radical Transparency

You will always know what we are doing, why we are doing it, and what the results are. No black box strategy. No inflated metrics. No hiding behind vague deliverables.

Boutique Intentionality

Kingston 3 takes on a deliberately limited number of clients at any time. Because doing this work well requires undivided attention — and undivided attention is what you will get.

Common Questions

Frequently asked about working together

How long does a typical engagement last?
Most engagements run 3–6 months at minimum, with many clients choosing to continue into long-term retainer relationships after the initial engagement. We also offer intensive project-based work for specific launches, campaigns, or crisis situations — which can run 4–8 weeks.
How many clients does Kingston 3 take on at a time?
By design, we keep our client roster small. Fabian is directly involved in every engagement, and that level of involvement requires selectivity. We typically work with no more than five active clients at any time — which is why we ask prospective clients to book a discovery call rather than submit a form.
Will I be working directly with Fabian?
Yes. Fabian Lyon is your point of contact, your strategist, and your practitioner throughout the engagement. We do not use the boutique label as a front for delegating to juniors. When you work with Kingston 3, you are working with Fabian.
What does the onboarding process look like?
It begins with a complimentary 30-minute discovery call. If there is a mutual fit, we move to a paid Strategy Session — a deeper 90-minute engagement that produces a preliminary strategic assessment and defines the scope of a full engagement. Full engagements begin within 1–2 weeks of the Strategy Session.
What if my situation is urgent — can you move quickly?
Yes. For crisis communications and time-sensitive situations, we offer urgent engagement pathways. The first 24–48 hours of a public challenge are critical, and Fabian can be engaged rapidly when circumstances require it. Contact us directly via the contact page for urgent situations.
What industries or sectors do you work in?
Our work spans media, publishing, nonprofit, civic leadership, sports and culture, business and entrepreneurship, and public affairs. What matters more than industry is the presence of a high-stakes narrative challenge and a client committed to the discipline the work requires.
How do I know if Kingston 3 is the right fit for me?
The clearest indicators: you have a story that deserves more reach than it is getting; you are at an inflection point where your public narrative matters more than usual; or you have been frustrated by the gap between your real value and your public perception. If any of those resonate, book a discovery call. The conversation itself will tell you whether there is a fit.
